{"id":292,"date":"2015-05-11T17:35:45","date_gmt":"2015-05-11T23:35:45","guid":{"rendered":"http:\/\/www.managerjs.com\/blog\/?p=292"},"modified":"2015-05-11T17:35:45","modified_gmt":"2015-05-11T23:35:45","slug":"i-cant-accept-every-meeting","status":"publish","type":"post","link":"https:\/\/www.managerjs.com\/blog\/2015\/05\/i-cant-accept-every-meeting\/","title":{"rendered":"I Can&#8217;t Accept Every Meeting"},"content":{"rendered":"<p class=\"p1\"><b><\/b><span class=\"s1\">Some time last year I realized that if I scheduled every meeting I&#8217;m &#8220;supposed to&#8221; schedule, and accepted the standard meetings others are &#8220;supposed to&#8221; schedule it would add up to more than 40 hours in meetings every week.<\/span><\/p>\n<p class=\"p1\"><span class=\"s1\">Up to this point I had been scheduling, accepting, and rejecting meetings in a one-off way. Realizing that I couldn&#8217;t possibly attend all the meetings I was expected to attend I decided that I need a rule &#8212; some guideline I can believe in to help me put limits on the time I spend in meetings.<\/span><\/p>\n<h2 class=\"p1\"><span class=\"s1\">The One Third Rule<\/span><\/h2>\n<p class=\"p2\"><span class=\"s1\">In college they told me\u00a0to plan on two hours of homework for every hour in class. \u00a0I started there with my standing meetings:<\/span><\/p>\n<blockquote>\n<p class=\"p2\"><span class=\"s2\">Spend no more than a third of your time in standing meetings.<\/span><\/p>\n<\/blockquote>\n<h2 class=\"p2\">The Chains of Standing Meetings<\/h2>\n<p class=\"p2\"><span class=\"s1\">A standing meeting is like a mortgage payment: slavery.<\/span><!--more--><\/p>\n<p class=\"p2\"><span class=\"s1\">Ok, not really. But a standing meeting is pre-spent time.<\/span><\/p>\n<p class=\"p2\"><span class=\"s1\">I believe they <em>can be<\/em>\u00a0useful. Perhaps I will get to a point when I do most of my work in a meeting. \u00a0So far I find that meetings still have a way of giving me homework. (That is, the work isn&#8217;t done\u00a0<em>in the meeting.)<\/em><\/span><\/p>\n<p class=\"p2\"><span class=\"s1\">I was tired of going to meetings where the only time I dedicated to that group\u00a0was time in <\/span><span class=\"s1\">meetings.<\/span><\/p>\n<h2 class=\"p3\"><span class=\"s1\">Where Was\u00a0I? Time Bankruptcy<\/span><\/h2>\n<p class=\"p2\"><span class=\"s1\">I felt stretched. I wondered if there was something I could put my finger on more than that feeling. I tallied up my directs and committee\u00a0assignments to see how much time I should be spending in standing meetings. \u00a0Here&#8217;s what I got:<\/span><\/p>\n<blockquote>\n<p class=\"p2\"><span class=\"s3\">If I attended every standing meeting that we commonly expect a functional\u00a0manager to attend then it would total 100 hours every iteration (that is, every two weeks).<\/span><\/p>\n<\/blockquote>\n<h2 class=\"p2\">&#8220;Yes Sir,&#8221; Sometimes Bad<\/h2>\n<p class=\"p2\"><span class=\"s1\">How did I get there? Fourteen directs, seven\u00a0product teams, two product portfolio committees, five miscellaneous engineering committees, six functional\u00a0councils or staff meetings, plus my own one-on-one with my boss.<\/span><\/p>\n<p class=\"p2\"><span class=\"s1\">I can&#8217;t possibly attend all those meetings. You can&#8217;t even get the scheduling right. Give Time to <em>Do<\/em><\/span><\/h2>\n<p class=\"p2\"><span class=\"s1\">If I switched to biweekly\u00a0one-on-ones, attended the first half hour of committee\u00a0meetings, and sampled or eliminated attending execution oriented product team\u00a0meetings like stand-up, review, retrospective, and planning then I could\u00a0get under my one third budget:<\/span><\/p>\n<p class=\"p2\"><a href=\"http:\/\/www.managerjs.com\/blog\/wp-content\/uploads\/2015\/05\/2015-05-11-Manage1.png\"><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter wp-image-298 size-full\" src=\"http:\/\/www.managerjs.com\/blog\/wp-content\/uploads\/2015\/05\/2015-05-11-Manage1.png\" alt=\"2015-05-11 Manage\" width=\"518\" height=\"325\" srcset=\"https:\/\/www.managerjs.com\/blog\/wp-content\/uploads\/2015\/05\/2015-05-11-Manage1.png 518w, https:\/\/www.managerjs.com\/blog\/wp-content\/uploads\/2015\/05\/2015-05-11-Manage1-300x188.png 300w\" sizes=\"auto, (max-width: 518px) 100vw, 518px\" \/><\/a><\/p>\n<p class=\"p2\"><span class=\"s1\">The pie-charts above are to scale. \u00a0To see it another way check out these bars:<\/span><\/p>\n<p class=\"p2\"><a href=\"http:\/\/www.managerjs.com\/blog\/wp-content\/uploads\/2015\/05\/2015-05-11-Compare.png\"><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter wp-image-294 size-full\" src=\"http:\/\/www.managerjs.com\/blog\/wp-content\/uploads\/2015\/05\/2015-05-11-Compare.png\" alt=\"2015-05-11 Compare\" width=\"733\" height=\"349\" srcset=\"https:\/\/www.managerjs.com\/blog\/wp-content\/uploads\/2015\/05\/2015-05-11-Compare.png 733w, https:\/\/www.managerjs.com\/blog\/wp-content\/uploads\/2015\/05\/2015-05-11-Compare-300x143.png 300w\" sizes=\"auto, (max-width: 733px) 100vw, 733px\" \/><\/a><\/p>\n<h2 class=\"p2\">Maximize Small Meetings<\/h2>\n<p class=\"p2\"><span class=\"s1\">You&#8217;ll notice that following this budget increases the proportion of my time spent with direct reports and my job function (discipline), which is my primary concern.<\/span><\/p>\n<p class=\"p2\">This allows me to spend more time in small meetings and less time in large meetings. \u00a0I make a bigger difference in an intimate setting.<\/p>\n<p class=\"p2\"><span class=\"s1\">Finally, it gives me much more time for ad-hoc meetings and applying my expertise <em>outside of meetings<\/em>:<\/span><\/p>\n<p class=\"p2\"><a href=\"http:\/\/www.managerjs.com\/blog\/wp-content\/uploads\/2015\/05\/2015-05-11-Life.png\"><img loading=\"lazy\" decoding=\"async\" class=\" wp-image-293 size-full aligncenter\" src=\"http:\/\/www.managerjs.com\/blog\/wp-content\/uploads\/2015\/05\/2015-05-11-Life.png\" alt=\"2015-05-11 Life\" width=\"404\" height=\"485\" srcset=\"https:\/\/www.managerjs.com\/blog\/wp-content\/uploads\/2015\/05\/2015-05-11-Life.png 404w, https:\/\/www.managerjs.com\/blog\/wp-content\/uploads\/2015\/05\/2015-05-11-Life-250x300.png 250w\" sizes=\"auto, (max-width: 404px) 100vw, 404px\" \/><\/a><\/p>\n<h2 class=\"p3\"><span class=\"s1\">I Did It<\/span><\/h2>\n<p class=\"p2\"><span class=\"s1\">I posted my musings with the warning,<\/span><\/p>\n<blockquote>\n<p class=\"p2\"><span class=\"s1\">This might be why I turn down your meeting or let you know I can only attend the first half hour.<\/span><\/p>\n<\/blockquote>\n<p class=\"p2\">I spaced out my schedule, told people I couldn&#8217;t attend their whole meeting, and pretty much took control of my time. \u00a0No one really noticed much, and I felt great.<\/p>\n<h2 class=\"p2\">You Can Do It<\/h2>\n<p class=\"p2\">You can manage your calendar. In fact, you must. \u00a0No one else is managing your time. They may demand it, but they aren&#8217;t managing it.<\/p>\n<p class=\"p2\">When you turn down a meeting, or ask for it to be shorter, or that you might leave early, most of the time people won&#8217;t say anything.
